Every pool has its own number

A filter pressure reading only means something next to that pool's own clean baseline. This episode follows that idea across an equipment week - the five-point pad walk-around, to-waste versus to-the-filter vacuuming, pump and heater lockouts, repair-or-replace on a filter - and lands on the stopping rules a recorded number makes cheap.

Okay so -- I want to start this one with a phone call, because I think almost everybody listening has taken this exact phone call at some point, probably in July, probably on a day that was already going badly.

Customer calls. There's a rust-colored streak under the handrail. And the question isn't really "what is this," the question is "what did you do to my pool." That's what's underneath it. And you know, and I know, and honestly some part of the customer knows too, that a stain like that has been forming since spring. It didn't show up on Tuesday. It became visible on Tuesday. Which is a completely different sentence.

And the diagnosis itself, by the way, is three minutes and costs about a dollar, which is the other thing that post gets right. Hold a five hundred milligram vitamin C tablet flat against the stain for thirty, sixty seconds. If it lightens, it's metal -- iron, copper, manganese. Do the same thing with a chlorine tab on a different part of it. If it lightens under that, it's organic. Leaf, berry, whatever. And those two answers need opposite chemicals, which is why the bottle off the shelf is wrong about half the time. Chlorine sets a metal stain harder. Ascorbic acid does absolutely nothing to an organic one. And if neither tablet moves it? Then it isn't a stain. It's scale, or it's etching, and no stain chemistry on earth is going to touch either one.

But here's the thing -- none of that is the hard part. You can't win that argument by being right. You can be completely, technically, chemically right about it and still lose the customer, because what you've got is an opinion and what they've got is a rust streak they're looking at. Um. And the only thing I've ever seen actually end that conversation, cleanly, in one go, is a dated photo from before it was visible.

That's it. That's the whole trick. A picture with a date on it.

And I bring that up first because -- on paper this was an equipment week. Filters, pumps, heaters, solar, vacuuming, variable-speed. Eight of the nine posts are basically standing at somebody's equipment pad. And I sat down expecting to do a here's-your-pad-checklist kind of episode. That's not what came out of it at all.

What actually connects all of it is that same phone call. Every single one of these posts, if you squint, is about the difference between what you noticed and what you wrote down. And how those two things are worth completely different amounts of money.

So that's where we're going today. Let me -- let me start with the one number that I think is the most useful thing we published all week, and it's not a chemical.

It's the clean-pressure baseline.

So, filter pressure. Everybody reads the gauge. Everybody has been taught the rule of thumb, which is eight to ten psi over clean, backwash it. Fine. Except the word that's doing all the work in that sentence is "clean." And clean is not a universal number. Clean is a per-pool number.

Like -- one pool runs ten psi with a fresh cartridge. The pool three streets over runs eighteen, because it's got a smaller filter and a bigger pump on it. Both of those are fine. Both of those are correct. And if you're walking around applying a flat twenty psi threshold to both of them, you are cleaning one filter way too often and the other one way, way too late. And you'll never notice, because both of them look like you're doing the job.

So the baseline gets set once, per pool. You clean the element properly, you get the air out, you run the pump at full speed, you read the gauge, and that number is that pool's zero. It goes on the pool's record. And from then on the thing you actually care about is the gap.

Twelve psi baseline? You're paying attention at twenty, twenty-two. Eighteen psi baseline? Twenty-four is still fine. Same gauge, same reading, opposite verdict. Because the gap is the information and the raw number is just -- noise.

And I want to sit on this for a second, because I think this is one of those ideas that sounds like bookkeeping and is actually diagnosis. A single filter pressure reading tells you nothing. I mean genuinely nothing. A reading with three previous readings sitting next to it is a diagnosis. That's the whole argument for writing the walk-around down, and it's the reason a generic pool service checklist -- the kind that's written for one homeowner with one pool -- never produces an early warning. Because it ends at the task. Emptied basket, check. Cleaned filter, check. It never ends at a number.

Oh, and -- if the pool's got a variable-speed pump on it, write down what speed you took the reading at. Eighteen hundred rpm and three thousand rpm on the same clean filter are not comparable numbers, and if you mix them the pool's whole history is garbage.

Alright. So the walk-around post gives you five checks, and they're -- they're deliberately not ambitious. Water level, skimmer basket, pump basket, filter psi, leaks at the pad, and run state. Okay that's six, I -- the water level and the run state are kind of noticed on the way in, that's how it gets to five.

And the argument the post makes, which I think is right, is that under two minutes once it's a habit, and most of that overlaps with time you're already standing there doing something else. The baskets are already part of the stop. Water level you clock walking up. The two actual additions are reading the gauge before you touch anything, and writing down what you found. Thirty seconds, maybe.

The version that eats your stop is the unstructured one. Where you look at the pad, you notice something, you spend four minutes standing there deciding whether it matters, and then you leave without recording it. Which is -- I mean that's the worst possible outcome, right, you paid the four minutes and got nothing.

And record what you found in the baskets, not just that you emptied them. That's a small thing that turns out to matter a lot. A pump basket full of leaves every single week on a pool with no trees near it is a completely different story from a seasonal one. But you only ever get to notice that if the finding went down, not just the action.

There's a story in that post I keep thinking about. Two-truck operator, hundred and fifty pools around Goodyear and Buckeye. One Buckeye pool's got a twelve psi clean baseline written on its record. Early July, tech reads twenty-one, backwashes it, drops to thirteen. Perfect. That is exactly what a dirty filter is supposed to do.

Three weeks later, same pool reads nineteen psi, four days after a backwash.

Now -- on its own, in isolation, that's an ordinary high reading in July. You'd backwash it and drive off. But sitting underneath twenty-one, and thirteen, and a twelve psi baseline, it's not an ordinary reading at all. It's a filter that has stopped holding its clean pressure. Which on a DE filter usually means a torn grid pushing DE straight back into the pool.

That pool got quoted on a Tuesday. And the point the post makes, which I really like, is that without those previous numbers it gets backwashed again, and then again, and then it becomes a Saturday callback with a cloudy pool and a customer who is done being patient. The readings didn't diagnose anything by themselves. Nobody's software read that gauge. Somebody still had to look at it and type the number. All the record did was let the tech who saw nineteen see it next to twelve.

Okay so I want to wander sideways for a minute, because there's a post this week about manual vacuuming that I almost skipped over, and it turns out to be the sharpest thing in the whole batch on this exact point.

Because here's the observation: a vacuum is the single thing on a route most likely to move a filter's pressure, and the least likely to get written down. Right? Those two facts together. That's why a filter that went bad in July looks, in the record, like it went bad for no reason.

And the vacuum post is nominally about a totally different decision, which is -- to waste, or to the filter. Which port is the multiport on. And every homeowner guide to vacuuming a pool teaches you the technique, prime the hose, overlapping passes, and basically none of them mention the valve. Which on a route is the only part of the job that costs real money.

The rule is four conditions. Dead algae after a chlorine treatment -- that's the big one, that's the most common to-waste call by a mile, because it's fine and light and a sand bed will pass a good chunk of it right back into the pool an hour later. Fine silt or dust after a windstorm, same problem from the other direction. A load heavy enough that you'd expect to stop and backwash twice during the vacuum -- start on waste. And then, the pool needs water replaced anyway, high CYA, high salt, high TDS. Then you're doing the drain and the cleanup in one visit instead of two.

Outside those four? Vacuum to the filter and keep the water.

And the arithmetic is worth having in your head cold, because it's the thing you should know before you turn the valve rather than when the tile line's dry. Manual vacuum on a typical residential pump moves roughly forty to sixty gallons a minute. So a twenty-minute vacuum to waste is eight hundred to twelve hundred gallons. Which is about four to six inches off a fifteen thousand gallon pool. That's the price of turning the handle.

But -- and this is the framing I thought was really good -- both choices cost you something. To waste costs water. To the filter costs filter. And an operator who always picks the same one is overpaying on about half their pools.

The water cost is easy to price. Couple hours on a hose, lands on the customer's bill, and it takes the chemistry with it -- a pool that loses a third of its volume loses a third of its stabilizer and its salt and its calcium hardness. So you're ending that visit on a top-up dose. Known cost. Fine.

The filter cost is the one that follows you around. Heavy load can take a sand filter from a twelve psi baseline past twenty in a single vacuum. A DE filter you backwash mid-route needs a full recharge -- that's fifteen, twenty-five bucks of powder and twenty minutes you did not schedule. Cartridge is worse, there's no waste port at all, so you're pulling the element and hosing it, and you're not doing that at stop four of eleven.

And the mistake isn't the backwash. That's the bit I want to land. The mistake is that every remaining stop that day now starts on a filter that's already halfway to dirty. You didn't lose twenty minutes. You degraded the rest of your day.

There's a Clovis pool in that post, forty-eight-pool operator, Monday route after a windstorm, close to three inches of fine silt and dead algae on the floor, DE filter, twelve psi baseline on the record. And the reflex is to vacuum it to the filter. And it's the wrong call twice over. So he goes to waste, twenty-five minutes, drops the pool about four inches, stops at the skimmer throat, leaves the hose running on the customer's spigot -- and notes twelve psi before and thirteen after.

Which -- that's the part. He wrote down a vacuum session that did not move the pressure. Which sounds like the most boring entry in the world. And it's exactly what you want sitting in that record next time it does move.

Okay. So that's half of it. The recording half. But there's a second thing running through this week that I didn't expect, and it's, um -- it's stopping rules. Knowing where you stop.

And these two things are connected, which took me a minute. Stopping is only cheap if you've got somewhere to put what you found. Otherwise stopping just looks like giving up.

So. The pump post has the cleanest one. A pump that hasn't pulled water within about ninety seconds of steady running gets shut off. Done. And the reason is mechanical -- the shaft seal is cooled and lubricated by water moving through the volute, so running it dry lets the seal faces overheat and glaze. Glazed seal weeps, weeping seal drips onto the shaft and eventually into the bearings, and that is how an eight dollar O-ring call turns into a wet-end teardown. On a hot pad the plastic volute and impeller can soften and distort too.

And a humming pump gets an even shorter clock. Five to ten seconds. Every second it hums under load without turning is heat going into a stalled winding.

But the ninety-second rule is also a route rule, and that's the part I think gets underrated. Past ninety seconds you're not troubleshooting anymore, you're gambling forty minutes of a day that's still got eleven stops on it.

There's two McAllen pools in that post, same week, same symptom, and they end completely differently. First one, Tuesday pool, strainer basket half full of swirling bubbles that never clear. And by the way that's its own little diagnostic -- trapped air purges, a leak does not. Twenty, thirty seconds of bubbles after you restart, that's the system pushing out the air you just let in. Still swirling fine bubbles after thirty seconds? Air's coming in continuously. You're hunting a leak, you're not waiting out a purge.

So on the first pool: water level's fine, basket's clean, lid O-ring looks okay. Tech runs a hose slowly back along the suction line, and at the second union the bubbles thin out and stop. Six dollar O-ring out of the truck bin. Four minutes. Pump pulls a solid prime. Stop runs ten minutes long, day absorbs it.

Second pool -- identical symptom. Hose test walks the entire suction run and nothing responds. Nothing. And at ninety seconds with no prime he shuts it down at the breaker, notes the basket condition and what he ruled out, photographs the pad, adds chlorine to hold the water, and it leaves as a pressure-test quote.

Twelve minutes instead of the forty it would've cost to keep chasing a leak that's probably underground.

And -- kill the breaker, not the timer. That's a detail worth stealing. Because if you just switch it off at the timer, an automated schedule starts a dry pump at six in the morning and now you own that too.

The heater post has the same shape but the stopping rule is legal rather than mechanical, and it's a harder line. Gas train, burner assembly, venting, line-voltage wiring -- in most states that's a licensed gas or plumbing contractor, and a pool service license does not extend to it. Doesn't matter how handy you are. That's not a skill boundary, it's a gas boundary.

But -- and this is the thing I actually want operators to take away from that post -- the most common cause of a heater lockout isn't gas at all. It's flow. It's a dirty filter.

Every gas heater's got a flow switch, and it's a safety device, not a suggestion. It stays open until water's moving fast enough through the heat exchanger to carry away the heat the burner's about to make. Switch doesn't close, controller never energizes the gas valve, and the unit reports ignition failure with a gas train that is in perfect condition. The heater isn't diagnosing your pool. It's just telling you it didn't get permission to light.

So the first move on a lockout call is a pressure gauge. Not a screwdriver. And read it against that pool's own clean baseline -- there's that number again -- because a cartridge system that runs eleven psi clean is in trouble at twenty-one, and a sand filter that runs eighteen clean is absolutely fine at twenty-one. Eight to ten over baseline is the clean-the-filter threshold, and on a heated pool it's also the heater-lockout threshold. Same number, two jobs.

Which means a big share of heater calls are a zero-parts fix you do inside the normal stop. Pull the baskets, rinse them, read the pressure, clean the filter, and it fires on the next call. Worth knowing before you tell somebody they need a heater technician -- because the alternative is you dispatched a specialist to clean a cartridge.

And two Gulf Coast pools in that one, Sarasota and Bradenton, same complaint, heater locks out every morning. Sarasota's a cartridge system, eleven psi baseline, gauge reads twenty-four. Loaded after a windy stretch. Clean them, pressure back to twelve, heater fires, holds. Zero parts. Twenty minutes long.

Bradenton, identical code, baskets clear, pressure at thirteen against a twelve psi baseline. So flow is ruled out. And he stops. Photographs the controller display, notes the filter readings that rule flow out, records what he checked, and calls the gas contractor he already has an arrangement with. Customer gets a name and a same-week appointment from him. Not from a search result.

That stop took eleven minutes and made zero revenue that day. And it kept a two-hundred-and-ten-dollar-a-month service account.

Which -- okay, that's the thing about heater referrals that I don't think gets said enough. The risk on a heater call isn't the repair. It's the phone call the customer makes next. Because a big share of gas and HVAC companies in Sunbelt markets also do pool service. You tell a homeowner "you need a heater guy" and walk off, you have just handed a competitor a warm introduction to your account and a reason to quote the weekly service while they're standing there.

So own the handoff instead of announcing it. Name the specialist, make the call yourself or text them the contact, tell them what you already ruled out, say when you'll be back. The message is that the referral is part of your service, not the end of it.

And what makes that credible is the record you hand over. If that pool's history already shows basket condition, pressure before and after, action taken, photo of the controller display -- the gas tech shows up knowing flow was verified and goes straight to the gas side. You look like the professional in that transaction rather than the guy who couldn't fix it.

There's one more stopping rule this week and it's the filter one. Cracked tank is a replacement, not a repair. Full stop. And the reasoning is simple enough to say out loud at the pad: that tank is a pressure vessel, it's holding ten to twenty-five psi every hour the pump runs, and epoxy and fiberglass patches do hold -- briefly -- but they can't restore the wall strength of the original molding. So the patch becomes the new weakest point in a vessel that cycles up to pressure and back down every single day. And if it lets go, it lets go with force, and there's a lid and a clamp band right there.

The line the post gives you is that a repair that's fine at rest and marginal at pressure isn't a repair on a component like this. It's a delay with your name on it.

And apparently most customers who push back on an eleven hundred dollar filter accept it within about thirty seconds of hearing that, because they were arguing with the price, not with the physics.

Okay so the last stretch, and this is where the record stops being about diagnosis and starts being about money.

Because there's a pattern in three of these posts that I don't think is a coincidence. Repair-or-replace, variable-speed pumps, and solar heating -- all three land on the same move, which is: put both numbers in front of the customer at the same time.

Filter post says it most directly. Price both options, on one quote, at the same time. Because the repair-or-replace decision isn't actually yours to make on somebody else's equipment. Your job is to make it decidable. And a quote with one number on it forces the customer to either accept it or start a second conversation, and the second conversation happens next week, when the urgency is gone.

Ocala operator, hundred and five pools. Sand filter's been running twenty-two psi against its own fourteen psi clean baseline for three weeks, and now it's weeping at the clamp band. And the repair is genuinely easy -- forty dollar part, thirty minute job. Except the tank's fourteen years old and this is its second leak in two seasons. So he sends one quote with both lines on it. A hundred and fifty to reseal it now, or eleven hundred to replace it and reset the baseline.

Customer picks the replacement. That afternoon. Because the alternative was written down next to it instead of being hinted at over the phone.

And the thresholds behind that, if you want them: under about ten years old, repair the failure in front of you on its own merits. Second failure on the same tank inside a couple seasons is a replacement conversation whether or not the third one's happened yet. And when the repair passes roughly half the installed cost of a new filter, replacement wins on arithmetic -- and it wins by more than the arithmetic shows, because a new filter arrives with a fresh clean-pressure baseline and no callback risk attached.

Same move on variable-speed pumps. Three triggers: the season's long enough for savings to accumulate, the existing pump is an oversized single-speed, or the local utility rebates it. And honestly no if none of those are true. Savings run fifty to seventy percent against a single-speed, payback's commonly around two years -- but runtime months decide that far more than pool size does. Same twenty thousand gallon pool in Palm Desert is two seasons and in Cleveland is five or six years, which is most of the hardware's useful life. The pump didn't change. The runtime did.

Which is why a national savings figure is basically useless in a customer conversation and a local one is persuasive.

Check the rebate before you quote, not after -- and put the net number on the quote. Fourteen hundred with a three hundred dollar rebate applied is a different conversation from fourteen hundred, even though it is the identical money. Also watch for pre-approval rules, because several programs want approval before the old pump comes off the pad, and a same-day swap can void the whole thing.

And -- never promise a specific dollar saving. Say the band, say what it depends on. An operator who over-promises seventy percent and delivers forty has bought themselves a bad conversation next summer for nothing.

Solar's the same honesty test. Whole comparison fits in three sentences at the gate, and the question you ask first is how many days a year do they actually want to swim. Under about twenty days, gas is the honest answer, even though it's the most expensive thing to run, because they're paying for a handful of hours a year. Most of the season, heat pump. Longer season with no running bills, solar. That's it. You just did the entire comparison and you didn't sell anything.

And the thing that kills a solar recommendation is area, not budget. Panels want roughly fifty to a hundred percent of the pool's surface area, unshaded. So a four-fifty square foot pool wants two-twenty-five to four-fifty of collector. If that doesn't exist, say so at the gate. A fast no costs you ten minutes. A quote that dies at the roof survey costs you a week.

Take the plumbing, sub the two-forty volt electrical, refuse the gas line work. Every time.

So. Last post, and it's the odd one out, and I saved it because I think it's actually the same idea pointed in a different direction.

Pool technician job description.

Because most postings in this trade are a copied template with the pool words swapped in. Maintain cleanliness. Strong work ethic. Team player. They describe no actual day. So they attract people who are picturing a poolside job, and those people meet a forty pound bucket of cal-hypo and a hundred and eight degree afternoon and they quit.

And the fix is exactly the same fix as everything else this week: put the real number in writing.

Fourteen to sixteen stops a day screens better than "servicing pools," because the first one tells a candidate what their Tuesday looks like and the second one tells them nothing and costs you three weeks finding out they hoped for something else. Say the heat out loud. Say the lifting. Say the two Saturdays a month during storm season.

Fresno operator, ninety-five pools across Fresno and Clovis, hired his second tech off a template posting that promised "flexible outdoor work." Guy quit in the third week of July after his first full hundred-and-eight-degree afternoon. Rewritten posting said it out loud -- fourteen to sixteen stops, afternoons over a hundred and five, two Saturdays a month. And it drew noticeably fewer applicants.

The one who answered it stayed two years.

Which is the same trade as everything else today, right? Honest conditions shrink the applicant pool and raise the hit rate. Same way the honest solar no at the gate saves you a week. Same way pricing the repair next to the replacement gets you an answer in one reply instead of two. Being specific costs you volume and buys you accuracy, and accuracy is what you actually needed.

Oh and -- the scorecard. Five lines, score each one to three, total it before you talk yourself into anybody. Twelve or better is a hire, under nine is a no regardless of how well the conversation went. And you write those lines down before the interview for exactly the same reason you write down a clean-pressure number before you need it. So that later, when you're tired and it's Thursday, you're comparing against something instead of deciding from scratch.

So, wrapping it.

If I had to compress this whole week into one sentence it'd be something like -- be specific, in writing, early, before you need it.

The clean-pressure baseline you set today is what lets you quote a torn DE grid on a Tuesday instead of eating a Saturday callback. The photo of the stain you took on the takeover visit is what ends a July phone call in about nine seconds. And the honest stop count in a job posting is what gets you a tech who's still there in two years.

None of that is clever. That's the part I keep coming back to. Nothing in this entire week required you to be a better diagnostician than you already are. Both McAllen techs read the same bubbles. Both Gulf Coast techs read the same error code. The difference in every single one of these stories was having a stopping rule, and having somewhere to put what you found.
